Step 1: Verify the Material Grade, Not Just the Name
You'd be surprised how many purchase orders are written with only a generic material name. SMC (sheet molding compound) plastics, for example, are not one material. They're a family of glass-reinforced polyester compounds with different resin systems, glass content, fillers, and additives. 'SMC' on a data sheet tells you the category, not the performance.
The SMC logo on a supplier's brochure can be a useful starting point, but don't treat it as a quality certificate. Ask for the exact grade, the date of manufacture, and the test report. In Q2 2024, we compared two SMC grade candidates for an electrical enclosure. The cheaper one met the same tensile strength on paper, but its thermal class was one level lower. It passed our original spec, but not the actual application. That kind of mismatch is cheaper to catch in the office than in the warehouse.
Step 2: Write Down the Real Performance Requirement Before You Compare Prices
This sounds obvious, but it's the second biggest source of budget overruns I see. When you compare PVC vs PET, for example, both are low-cost thermoplastics, but the decision should not be based on price alone. PET has better chemical resistance to some solvents; PVC has better flame performance and flexibility. If you don't write down the pass/fail criteria first, every quote looks equal.
The same goes for flexible sheet and flooring products. If your customer asks for 'pvc vloer' (PVC flooring), you need the traffic class, the wear layer thickness, and the installation temperature range. The phrase 'PVC flooring' alone isn't enough. The cheapest product without those details is a rework waiting to happen.
Step 3: Calculate Total Cost per Finished Part, Not per Kilogram
Here's where I got burned in my early years.
Materials are quoted in different units. SMC is usually priced by weight. Open-cell polyurethane foam is usually priced by volume. Extruded PVC and PET sheet can be priced by area or by weight. Comparing those numbers directly is meaningless. Actually, comparing them directly is worse than meaningless—it's expensive. You have to convert everything into cost per finished part or cost per installed unit.
Take it from someone who's run a three-month, eight-vendor comparison: the cheapest quote is rarely the cheapest part. In 2023, I compared quotes for a custom molded housing. One supplier quoted an SMC compound at $2.20/lb. Another quoted a similar thermoplastic at $1.85/lb. The $1.85/lb material seemed like the obvious winner until we ran the numbers: it needed a longer cycle time, a secondary heat treatment, and generated 12% more scrap. Final part cost was actually 8% higher than the SMC option.

Step 4: Get Tooling, Setup, and Minimum Order Quantities in Writing
Quoted part price is only the beginning. Setup fees, tooling amortization, minimum order quantities, packaging, and freight all change the picture.
I remember a quote for 5,000 molded parts: one supplier quoted $0.80/part, and another quoted $0.95/part. I almost approved the cheaper one. Then the procurement policy I built after a hidden-fee incident forced me to ask for line-item costs. The cheaper supplier added a $3,500 'tooling contribution' that wasn't in the initial quote. The other supplier's $0.95 price included tooling and was $0.14/part cheaper on a total cost basis. That's a $700 difference on that one order.
That 'free setup' offer actually cost us $450 more in hidden fees in a different case. Fees hide in plain sight. Always ask for a detailed breakdown.
Step 5: Map the Failure Modes Before You Order
If you're buying open-cell polyurethane foam, the common temptation is to spec by density alone. But the real cost driver is failure mode. Will the foam be compressed over time? Does it need to resist hydrolysis? Does it need a UL 94 flammability rating? Density is a starting point, not a specification.
Ask for data from standard test methods. For flexible polyurethane foam, that's often ASTM D3574 (ASTM International, astm.org). For rigid thermoset composites like SMC, mechanical properties are typically tested with methods like ASTM D790. Flammability is usually verified with UL 94. The UL Solutions online database (ul.com) lets you verify a supplier's claimed certification instead of trusting the marketing sheet.
This step is also where prevention beats rework. Five minutes of checking a test report costs nothing. A failed compliance audit at a customer's site can cost five days of phone calls and freight.
Step 6: Verify Incoming Orders Against the Tech Pack
Now for the step most people skip: incoming inspection.
We didn't have a formal incoming verification process for a while. I told myself we didn't need one because our suppliers had ISO 9001 certificates. Then one day, we received a batch of molded SMC parts that looked exactly like the samples. The actual glass content was different. The product data sheet said 'equivalent' to the agreed grade, but it wasn't identical. We only noticed after a customer complaint and a $1,200 rework order.
That happened because I skipped the final review on the purchase order—it was 'basically the same as last time.' It wasn't.
Now every incoming order is checked against a simple tech pack: material grade, lot number, color measurement, dimension, and the actual certificate of analysis. It takes 10 minutes per delivery. It has saved us more than once.
Step 7: Maintain a Material Decision Log
It took me six years and more than 150 orders to understand that the real value in procurement isn't in getting a single quote right—it's in building a memory. We now keep a shared log of every material decision: supplier, price, test report, failure mode, and outcome.
Last month, a customer asked the 'pvc vs pet' question for a display stand application. I searched the log and found the exact comparison we'd done in 2024, including the issue we discovered with UV stability. Total research time: eleven minutes. Without the log, it would have been a day of phone calls.
Common Mistakes That Still Happen
Let's be realistic: even with a checklist, mistakes happen. Here are the ones I still see:
- Comparing prices on different payment terms. A 30-day payment term is not the same as requiring a 50% deposit. Convert everything to cash basis.
- Treating 'SMC' or the SMC logo as a final answer. It's a starting point. Always confirm the exact compound and test report.
- Buying open-cell polyurethane foam based on 'softness' or color. If you can't specify compression force deflection and compression set, you're guessing.
- Thinking PVC vs PET is a single decision. It's a series of trade-offs: flexibility, chemical resistance, UV stability, and cost. Choose after testing, not from memory.

A checklist isn't bureaucracy. It's the cheapest insurance we have. Spending 20 minutes on a material comparison has saved roughly $8,000 in potential rework over the last year.
You don't need to know every polymer science detail to be a good buyer. You need to know your requirement, your total cost, and your failure modes. Write it down, verify it, and learn from it. Five minutes of verification beats five days of correction.
